Replatforming a 500,000+ SKU catalogue from Adobe Commerce to Shopify Plus

Challenge
The brand ran more than 500,000 SKUs on Adobe Commerce, with an SAP ERP behind it. Moving a catalogue of that size to SaaS was an unconventional choice for an enterprise, and one that senior stakeholders had to back.
What I did
Persuaded senior stakeholders to back Shopify Plus. Led the technical side of the move, including the integration with the SAP back end.
Result
The catalogue of more than 500,000 SKUs moved from Adobe Commerce to Shopify Plus, connected to SAP.

One commerce platform, 15 countries

Challenge
The group wanted to sell digital products online in 15 countries. That meant one platform serving every country in its own language and currency, with each order reaching both SAP S/4HANA and a legacy SAP system.
What I did
Designed a scalable solution on Magento Open Source and extended it for multi-country use. Integrated it with SAP S/4HANA, the legacy SAP system, Stripe subscriptions and several logistics suppliers. Coordinated with more than 100 stakeholders, subject experts and developers from other areas.
Result
The first implementation went live in under 6 months. Further countries followed at a rate of 2 to 4 each quarter.

Product recommendations for a B2B distributor

The distributor wanted its B2B platform on Adobe Commerce to sell more. The platform had to recommend relevant products to buyers, and prove that the recommendations paid off.
What I did
Implemented product recommendations with Adobe Sensei. Set up tracking to measure how well they performed.
Result
Sales grew by 10%. The project finished in 25% less time and budget than estimated.

A 13-year B2B2C digital transformation

Challenge
The family business still took orders by phone and fax and processed them by hand. Growth meant moving customers, dealers and sales reps online, a shift in mindset and process as much as in technology.
What I did
Wrote the functional specifications, then managed the first version to launch and 2 further versions, in 2-week sprints with a team of 5 to 10. Delivered a web-based product customizer, a dealer portal on Magento Open Source with B2B ordering and pricing, and integrations with Salesforce and the company’s ERP. Led change management for the sales reps and added automated tests that ran on every commit.
Result
The business moved from phone-and-fax orders to online ordering, with the web-based customizer adopted by the sales reps and dealers. The engagement lasted 13 years and grew from analysis into product ownership.

15 years as the delivery team behind a German IT agency

Challenge
The agency sold ecommerce projects to its clients and outsourced the software development. Every project it sold depended on a delivery team it could rely on for builds, migrations and integrations.
What I did
Managed the account and led the collaboration. Advised on which projects were feasible, contributed to the offers and shaped each solution together with the agency. Directed the team and the projects, and always delivered on time. Built stores on Magento Open Source and migrated merchants from xt:Commerce. Developed custom modules and integrated stores with ERPs, CRMs, warehouse and accounting systems, logistics providers, and the eBay and Amazon marketplaces.
Result
The partnership lasted 15 years and delivered more than 50 projects.

Turning around a hospitality SaaS

Challenge
The start-up’s platform was still in alpha, and instability caused problems at every test property. Moving beyond alpha meant stabilising it first, then adding the booking channels and payment gateways its properties needed, all with a team of 3.
What I did
Stabilised the platform with a team of 3, then added 2 major booking channels and 3 payment gateways. Drew on experience from earlier hotel-distribution projects: a room-price aggregator across several online travel agencies, and a booking API for group reservations sold through multiple channels.
Result
The platform was stable in under 3 months. Properties could then sell through 2 more booking channels and take payment through 3 gateways.

Marketing and affiliate tracking under traffic spikes

Challenge
The agency ran campaigns across several marketing channels at once, under tight deadlines. Proving their return meant recording every KPI and affiliate sale correctly, and keeping the sites up when campaign traffic peaked.
What I did
Managed the web projects behind the campaigns. Ensured marketing KPIs and affiliate sales were tracked correctly, measured PPC and advertising return, and scaled the systems for traffic peaks while keeping server costs low.
Result
The engagement lasted 7 years, with campaigns delivered across channels that had to stay in sync.
